Define the measurement before calculating
Basic tire cost per mile divides net tire cost by miles delivered, but fleets must define both terms. Decide whether cost includes mounting, repairs, road service, freight, disposal, casing charges, credits, retreads, and downtime. Decide whether mileage ends at planned removal, failure, vehicle sale, or casing transfer. Use the same policy across vendors and applications. A precise formula applied inconsistently is less useful than a simple formula backed by clean records.
Capture tire-level events
Track tire identifier, brand, model, size, position, vehicle, install date and odometer, removals, rotations, pressure service, repairs, retreads, tread depth, failure notes, and final disposition. Connect purchase and service invoices to that record. Without tire-level history, a fleet may mistake vehicle alignment, route, driver behavior, or maintenance problems for product performance. At minimum, segment by steer, drive, trailer, and major route or duty-cycle group.
Account for casing value
Net cost should recognize the casing outcome using a consistent rule. An accepted casing may receive a credit or enter another retread cycle; a rejected or lost casing has a different value. Avoid assigning optimistic residual value before inspection. Track customer-owned, exchange, and outright-purchase programs separately because the cash flow and risk differ. Casing yield is often a leading indicator of pressure, removal, impact, and vendor-process quality.
Separate routine service from downtime
Mounting, balancing, rotations, inspections, repairs, and planned replacements are operating costs. Road calls, towing, missed delivery windows, substitute equipment, and labor disruption can be tracked separately as downtime or service-event cost. Separating them helps management see whether a tire program is expensive because of product acquisition, maintenance intensity, emergency exposure, or operational interruption. Do not fabricate a downtime dollar value; use the fleet's own accounting assumptions and show them beside the result.
Compare like with like
Compare vendors within the same position, vehicle class, route, load, season, and maintenance environment. A long-haul drive tire and an urban delivery drive tire should not share a performance benchmark without adjustment. Use enough completed removals to avoid overreacting to one failure or one unusually strong tire. Report sample size, average, spread, early-removal reasons, casing yield, and unresolved records along with the headline cost per mile.
Turn findings into procurement action
Use results to improve specifications, pressure and inspection routines, alignment triggers, removal points, retread policy, roadside coverage, and supplier scorecards. RFQs should request the data and services needed to maintain the model, including delivery reports, casing disposition, repair detail, warranty adjustments, and emergency event records. The goal is not merely to rank brands; it is to identify the controllable choices that improve uptime and lifecycle value.
